A senior marketing leader told me she was ready to cut paid social entirely. “Based on our dashboard, there’s no point,” she said. “Paid search has the highest ROAS. Let’s just run that.”

I asked her one question. Had she reviewed the full conversion path? Had she checked whether paid search was the only channel touching customers before they bought?

She had not.

When we pulled the conversion path data and corrected the attribution model, the conclusion flipped. Paid social had been driving consistent top-of-funnel and mid-funnel interactions all along. Without it, paid search had far less to close.

The dashboard had not invented numbers. It had reported activity without explaining causality. That is the core problem: most marketing dashboards tell you what happened, not why. The gap between those two things changes which channels you fund, which you cut, and how fast you grow.

1. Your Attribution Model Assigns Credit, Not Cause

Attribution models divide up conversion credit among the channels present in a customer’s journey. Last-click gives all credit to the final touchpoint. Data-driven models spread credit based on statistical patterns. Both approaches answer the same question: which channels were present when a customer converted?

Neither answers the question that actually matters: would that customer have converted without that channel?

Not because the tracking was broken, but because the attribution model could not separate incremental demand from demand that would have existed regardless.

Every major advertising platform (Meta, Google, TikTok) reports its own conversion performance using its own attribution window and its own logic. They are not neutral. They are incentivised to show strong results.

Meta will count a conversion if a user saw an ad up to 28 days before purchasing. Google will count the same conversion under a different window. Your CRM records one purchase. Your dashboard can show three attributed conversions for a single transaction.

Meta’s own Conversion Lift guidance acknowledges that incrementality experiments often reveal true incremental conversions that are 50% higher or lower than what attribution models report. That range is wide enough to flip a budget decision.

Uber learned this the hard way. After running a three-month incrementality test on Meta ads, Uber found the campaigns were virtually non-incremental. A marketing mix model confirmed that paid channels contributed only a single-digit percentage of incremental growth, despite appearing strong in standard performance dashboards.

The marketing leader in my opening story was not making a bad decision. She was making a rational decision based on the data she could see. The problem: her dashboard only showed the last touchpoint before conversion.

Top-of-funnel channels (paid social, display, content) rarely close customers directly. They build awareness and intent. The customer then searches on Google, clicks a paid search ad, and converts. The dashboard credits paid search. Paid social disappears from the story entirely.

Think of it like a football coach who only checks total shots taken after a match. The activity metrics look fine. But they say nothing about which patterns of play created the chances, or which players shifted the game.

A 2024 Singapore SME survey found that 60% of SMEs attribute slow tech adoption to a digital skills gap, including a lack of in-house digital marketing expertise. Most dashboards in founder-led businesses are built by generalists who set up the tools without designing for full-journey visibility.

The three gaps above assume your tracking is working. In most founder-led businesses, it is not.

Tracking infrastructure in founder-led companies is typically built quickly, across multiple tools, by different people at different growth stages.

Common symptoms to look for:

  • GA4 and platform pixels disagreeing by more than 20% on session counts
  • CRM revenue is materially different from analytics tool revenue for the same period
  • UTM parameters missing or inconsistent across campaigns, making source attribution unreliable

A 2025 report on marketing attribution challenges notes that flawed models push spend in the wrong direction and that tighter budgets make this problem more expensive. Broken inputs produce wrong outputs. A measurement audit that skips tracking integrity will still produce bad answers.

Most dashboards were built to show you what happened. That is a different job from explaining why it happened or what to do next.

The four gaps in this article all compound each other: attribution models that assign credit without proving causality, platform numbers that overstate channel performance, dashboards that hide the full conversion path, and fragmented tracking that corrupts the foundation. Fix one without the others, and you still get the wrong answer.
